E-commerce project recovery

Dinarys rescue team. E-commerce project recovery.

In 5 days we’re in. In 4 weeks it’s stable.
Or you don’t pay for execution.

For CTOs and e-commerce directors sitting on a failing vendor, a slipped release, or a stack that can’t take another sprint. We take over, stabilize, and ship. No discovery theater. No rewrite sales pitch. Senior team only.

Week 1. Free audit.

Senior team in your codebase within 5 business days. Diagnosis delivered. Yours to keep.

Weeks 2 to 5. Fixed price.

Stabilization sprint. Scope locked. Architecture set. Critical issues closed.

Month 2 on. Only if earned.

Execution phase only proceeds if the sprint delivered. Otherwise, you walk. No bill.

E-commerce project recovery

You don’t have a code problem. You have a structure problem.

Your team isn’t incompetent. Your vision isn’t wrong. What’s killing the release is the shape of the situation: a vendor protecting their own position, code nobody else can deploy, and every outside agency quoting you a rewrite. The system is protecting the vendor, not your deadline.

    The sunk-cost blackbox

    The sunk-cost blackbox

Six months and a quarter-million in. Staging still crashes in checkout. Your vendor says they need "two more sprints." They said that last quarter.

“I’m spending every standup explaining a vendor’s missing progress to the CEO instead of running the Q4 roadmap.”

  • 02

    The hostage code

    The hostage code

No CI/CD. One offshore lead who knows how to ship the release manually. If you fire the vendor today, you can’t deploy tomorrow. They know it. That’s the leverage.

“I know they’re failing us. I also know that if I pull the plug right now, the launch dies and it’s my name on it.”

  • 03

    The rewrite trap

    The rewrite trap

Every top-tier agency you call wants a 4-week paid discovery, then a 9-month rewrite quote. Nobody wants to touch the code that’s actually on fire.

“I don’t need a perfect architecture next year. I need checkout to process payments next month.”

You’re not hiring another agency. You’re buying operational control.

You’re not hiring another agency. You’re buying operational control.

You’re bringing in a team that takes over from your failing vendor, freezes scope, and owns the release date. Our first commit lands in week one. Not month three.

This is not another dev agency.

Most agencies are built for greenfield. When they look at your broken legacy code, they see a liability they don’t want to touch. So they sell you a rewrite. We sell you a release.

Rescues on record

Six companies called us when the vendor, the code, or the deadline was about to break them. Here’s what happened

Untamed (UK pet nutrition brand). Slow releases, legacy architecture, manual deploys, growing product complexity. We built a cross-functional team from 6 to 9 engineers in 3 weeks. Delivered 2x faster deploy cycles, 100% deploy success rate via CI/CD, and a modern scalable backend. Fewer incidents. Faster time-to-market.

iSi Group. Internal reorg took out SAP BW/BI expertise. Reporting for the whole business was at risk. We embedded an external BW/BI team, owned incidents and worklogs, then built the S/4HANA migration roadmap from inside. Zero escalations. 40% reduction in support effort with no quality loss.

Antoshka. Previous vendor missed deadlines and overran budget. Top management demanding a Magento release. No internal capacity. We provided senior resources inside a week, ran a technical review, onboarded the team, and took over part of the scope in parallel. Production release shipped under pressure.

The questions worth asking.

Three phases, three prices.

Week 1, the audit. Free. About 40 hours of senior time. Stand-alone market value is $5k. Yours to keep either way.

Weeks 2 to 5, the stabilization sprint. Fixed price, $10k to $20k depending on team size and system complexity. Quoted on day 5 off the audit findings.

Execution phase. Scoped and priced separately, informed by the sprint. If you don’t want to continue, you don’t.

If the 4-week stabilization sprint doesn’t deliver a working plan and measurable progress on the blockers we agreed on, you owe us nothing for the execution phase. Keep the audit. Keep the sprint artifacts. Walk. We only get paid for execution if the sprint earned it.

We tell you on day 5. If the codebase genuinely can’t meet the deadline without a rewrite, or if the right call is to abort, we’ll say so. The audit is free either way. Saving you from a six-month sunk cost is worth more than taking your money for a project we don’t believe in.

Because it takes 3 to 4 months to recruit a senior e-commerce architect, another month to onboard them, and your deadline is 6 weeks away. Our strike teams are pre-vetted, experienced in hostile codebases, and in your Slack within 5 business days. We’re not a substitute for your long-term team. We’re the team that buys your long-term team time to exist.

No. Every artifact we produce lives in your repositories. Runbooks, infrastructure as code, documentation, tests. When your internal team is ready to take it back, they take it back. We don’t build hostage situations. We just finished cleaning one up for you.

Three per quarter. Rescue work is intensive and we won’t dilute the senior team across ten simultaneous fires. When slots are full, we say so and offer a waitlist or a referral.

Stop managing vendor excuses. Start counting deploys.

No pitch. No discovery phase. A 30-minute call where we tell you whether we can actually help. If we can’t, we’ll point you to someone who can. Three rescue slots per quarter.
